CIMA E3 BCG Matrix: The Portfolio Analysis Mistake That Costs Marks
Candidates lose CIMA E3 marks not by mislabelling BCG matrix quadrants but by ignoring one axis or recommending strategies that contradict the quadrant's logic. Here is how to apply both axes properly and follow through with a defensible recommendation.
The BCG growth-share matrix looks deceptively simple: four boxes, two axes, done in a few minutes. That simplicity is exactly what catches out candidates preparing for CIMA E3 Strategic Management. Under exam pressure, many candidates classify a business unit using only one axis, usually market growth because it is the easier clue to spot in the scenario, and quietly skip the second axis of relative market share. The result is a plausible-looking quadrant label built on half the required reasoning, followed by a strategic recommendation that does not actually follow from where the unit sits. This post explains both axes properly, works through a mini case study, and flags the recommendation trap that loses marks even when the classification itself is correct.
Why the BCG Matrix Trips Up CIMA E3 Candidates
The BCG matrix is taught early in most study routes, which is precisely the problem. Because it feels familiar, candidates rush it. They read a scenario, spot a phrase like “rapidly growing market” or “mature, saturated sector”, and jump straight to a quadrant without ever establishing the second dimension. A unit can sit in a high-growth market and still be a question mark rather than a star, or in a low-growth market and still be a dog rather than a cash cow, depending entirely on its competitive position. Examiners design scenarios specifically to separate candidates who apply the full model from those who apply half of it. Getting the label wrong is bad, but a correct label followed by an illogical recommendation is arguably worse, because it shows the model was used as decoration rather than as analysis.
The Two Axes You Must Use Together
The vertical axis is market growth rate. This is an external, industry-level measure of how quickly the total market for that product or business unit is expanding, typically judged as high or low relative to the economy or sector norm. It tells you nothing about how well the unit is actually performing within that market.
The horizontal axis is relative market share. This is a competitive, internal measure comparing the unit's share of the market against the share held by the largest rival in that same market, not simply whether the unit has high absolute revenue. A business unit can generate substantial sales and still have low relative market share if a competitor is significantly larger. This is the axis candidates most often skip or misread, and it is usually where marks are lost, because “high revenue” and “high relative market share” are not the same thing.
The Four Quadrants and What They Mean

Worked Example: Classifying a Product Portfolio
Consider a short scenario about Kestrel Appliances, a mid-sized manufacturer with four product lines, and apply both axes to each one before recommending anything.
Product A sits in a mature, largely saturated category growing at around two per cent a year. Kestrel holds the largest share in this category, well ahead of its nearest competitor. Both axes point the same way: low growth, high relative share. This is a cash cow, and the sensible response is to hold the position with minimal new investment while using the surplus cash it throws off to fund development elsewhere in the portfolio.
Product B was launched into a category growing at roughly eighteen per cent a year, but Kestrel only holds around six per cent of that market against an established leader with roughly forty per cent. High growth, low relative share: a textbook question mark. The decision is not automatic; management needs to judge whether continued investment could realistically close the gap on the leader, or whether the resource would be better used elsewhere.
Product C competes in a fast-growing segment expanding at around fifteen per cent a year, and Kestrel is the clear market leader here, with a share nearly double that of its closest rival. High growth, high relative share: a star. This unit deserves continued investment to protect its lead while the market is still expanding, because losing share now would be far more costly than reinvesting.
Product D is in a declining category, shrinking by roughly three per cent a year, and Kestrel's share is small and has stayed flat for several years. Low growth, low relative share: a dog. There is little strategic case for further investment here.
The Exam Technique Trap: Classification Without a Logical Recommendation
This is where scripts that looked strong on classification start losing marks. A candidate correctly labels Product D a dog, then writes that Kestrel should “invest heavily in marketing to grow market share.” That recommendation directly contradicts the logic of the quadrant: a declining market with low relative share offers a poor payback on new investment, and the more defensible response is to harvest remaining cash, hold with minimal spend, or divest. Examiners mark classification and strategic logic as separate skills, and a generic recommendation bolted onto the correct label without reference to the quadrant's underlying cash and growth dynamics will not earn the marks available for application.
The opposite trap appears just as often with question marks. Candidates sometimes assume every question mark should simply be divested because it is “risky”, without weighing whether selective investment could convert it into a star. Both directions of error come from treating the matrix as a labelling exercise rather than a decision-support tool. A Quick Checklist Before You Submit Your Answer
- Have you assessed both axes explicitly using evidence from the scenario, rather than assuming one from the other?
- Is market share stated relative to the largest competitor, not just as an absolute sales figure?
- Does each recommendation explicitly reference the quadrant's cash and growth characteristics, rather than reading as generic advice?
- Have you avoided applying the same recommendation to every business unit regardless of quadrant?
- Have you considered the portfolio as a whole, including how cash cows might fund stars or question marks, rather than assessing each unit in isolation?
